The fix: name a single owner before you start. That person has the authority to declare the pilot a success or failure and to escalate blockers. Without this, you are not running a pilot, you are running an experiment with no hypothesis.
What Successful AI Transformation Actually Looks Like
The organizations that move from pilot to production share a few characteristics.
They start with process clarity. Before writing a single prompt or selecting a vendor, they can articulate exactly what decision or task the AI will handle, what inputs it needs, what outputs it should produce, and what happens when it is uncertain.
They measure the right things. Not "are users happy with the AI" but "is the process faster, more accurate, and less expensive than before." Satisfaction surveys are not a success metric. Time saved, error rates, and cost per transaction are.
They treat the first deployment as a learning engine. The goal of a pilot is not to prove that AI works. It is to learn what works in this specific context, for this specific team, against this specific data. Organizations that treat every pilot result as information rather than a verdict on the technology move significantly faster.
