Consulting has always run on an operating model it rarely names. For the last half-century, that model was the leverage pyramid. The agentic era needs a new one — so we built it.

The pyramid has reached its limit

Traditional consulting is a people business with simple physics: to do more work, add more people. The leverage pyramid — a partner atop layers of managers and analysts — made brilliant advice scalable, and billable. It also made consulting slow and expensive, diffused accountability across an org chart, and walked institutional knowledge out the door when the engagement ended. The deck became the deliverable because the pyramid could produce little else.

Agents change the physics

Agentic AI removes the constraint that made the pyramid necessary. Governed AI agents now perform the substance of a consulting engagement — discovery interviews, current-state assessment, proposal and roadmap drafting, implementation, and continuous reporting — with the analytical capacity of a large team and the marginal cost of software. Capacity is no longer the scarce resource. Judgment is.

The human role concentrates

When agents do the work, the human role doesn't disappear — it concentrates into what only humans can hold. At KOI, one senior consultant is your interface to the agent workforce. Accountability is architecture, not a promise

Most firms treat accountability as a promise. We treat it as architecture. Every consequential agent action passes a policy gate before it executes. Everything client-facing requires a named human sign-off. And every action — every instruction, approval, and deliverable — is recorded in a hash-chained, tamper-evident ledger that can be audited end to end. Our rule is simple: if it isn't in the ledger, it didn't happen.
