Four engagements. One accountable consultant. Outcomes you can measure.
Every engagement is delivered by KOI's agent platform and directed by a senior consultant who signs off the work. You see results in weeks and pay for the outcome you agreed to.

Illustrative. The value is time your team gets back, priced at what it costs you today; whether you redeploy it or bank it is your call. It recurs every year; the fee does not. Your numbers come from the assessment.
Traditional ranges are from published 2026 consulting rate guides (Bosio Digital, Elevates, Copilot Experts, Aries Consulting Group). Quotes vary; yours will too.
Common questions
What does KOI AI do?
KOI AI is an AI transformation firm for mid-market companies and SMBs. It puts governed AI agents into production inside the systems clients already run, priced on outcomes, with one senior consultant accountable for every engagement. The first prototype is free. Agents are integrated with the systems you already run, such as your CRM, ERP, and communications tools, and every consequential action passes a policy check and a human sign-off.
How much does KOI AI cost?
An AI Readiness Assessment starts at $10K, an AI Strategy & Roadmap at $25K, an AI Agent Implementation at $50K per use case, and a Fractional AI Officer at $8K a month. Fees are fixed and tied to an outcome agreed up front. The online self-assessment and the first prototype are free.
Is the first prototype really free?
Yes. Describe a task on the home page and Chepa, KOI's AI consultant, scopes it in minutes. If it fits, KOI builds a working prototype and emails it within two business days, at no cost and with no commitment. Prototypes are currently offered to organizations in the United States, Canada, and Western Europe. It is free because KOI's platform builds it, not a team on the clock. It costs us little, and in two business days it tells both of us whether the work deserves a fixed fee.
How quickly will we see results?
A readiness assessment takes two weeks. A first agent is live in production within four to eight weeks, with first results by week two or three. Clients typically see 30–60% fewer manual hours on the targeted process within six months.
How is KOI AI different from a traditional consulting firm?
The KOI Platform, KOI's own agent platform, does the analysis and build that a traditional firm staffs with a team billed by the hour. One senior consultant directs the platform, signs off every step, and is accountable for the result. Engagements take weeks instead of quarters, cost a fraction of a traditional bill, and you pay for the outcome rather than the hours.
Is this another AI consultancy selling prompt training and chatbots?
No. KOI does not run prompt workshops or sell chatbots. Every engagement runs on the KOI Platform, KOI's own system in which governed AI agents do the consulting work, from stakeholder interviews and the readiness assessment through the roadmap, the build, and the reporting that follows, while one senior consultant directs them and signs off everything you see. The agents we then deploy for you do one specific job inside the systems you already run, such as reading vendor email and drafting purchase orders for approval, with an approval gate on every consequential action and a monthly report in your numbers. And you see a working prototype before you pay anything.
Can't we do this ourselves with ChatGPT or Copilot?
For many individual tasks, yes, and you should. A prompt that saves one person an hour needs no consultant. KOI is for the work a prompt cannot finish: a process that runs every day, touches your CRM or ERP, needs approvals and an audit trail, and has to keep working when the person who set it up is away. If your task sits on the prompt side of that line, we will tell you and you will owe nothing. If it sits on the agent side, the free prototype shows you the difference in two business days.
Does the return depend on cutting staff?
No. KOI does not sell headcount replacement. The value we measure is specific: hours taken out of one named process, the errors and delays on that process, and what your team does with the time it gets back. In the engagements behind our case studies, that time went back to residents, clinicians, buyers, and the judgment calls only people can make, not to a smaller team. The metric is agreed before work starts, the fee is fixed against it, and you see the result monthly in your own numbers.
How do you measure the outcome we pay for?
Before work starts we agree one metric for the process in question, such as hours per week, cycle time, error rate, or stockouts, and record the baseline from your own data. The fee is fixed against that metric. After launch you get a monthly report in the same numbers, and every agent action sits on a ledger you can audit, so the result is checked rather than claimed. The return figures on this site are illustrative models. Yours comes from your baseline.
What happens when the engagement ends? Do we depend on KOI?
The agents run inside the systems you already use, and your team is in the approval loop from the first run, so by launch your people know what each agent does and why. The engagement is built to end with your team running AI operations and KOI in support, not the other way round. A Fractional AI Officer is there if you want a senior AI leader at the table every month. It is a monthly arrangement, not a condition of keeping what was built.
Which industries does KOI AI work in?
Professional services (research, drafting, client intake), e-commerce and D2C (customer service, inventory, marketing), healthcare (prior authorization, documentation, scheduling), banking and financial services (compliance, audit preparation, exception reporting), retail (forecasting, stockouts, vendor communications), and hospitality (guest messaging, reservations, reviews).
What is a Fractional AI Officer?
A senior AI leader who joins your leadership team part time: monthly executive briefings, a rolling pipeline of new use cases, vendor evaluation, and ongoing optimization of the agents already live. It starts at $8K a month, about 15–25% of the cost of a full-time executive.
Who is behind KOI AI?
KOI AI is led by Suvarna Pappu (Chief Executive Officer, formerly KeyBank, PNC Bank, and Progressive Insurance), Krish Subramanian (Chief AI Officer, formerly IBM Consulting and Red Hat, named one of Forbes' Top Ten Influencers in Social, Mobile and Cloud), and Lalitha Ramamoorthy (Chief Marketing Officer, 20+ years in clinical operations and a TED speaker).
