AI strategy and roadmap: a plan your CFO can sign without a second read

KOI AI's AI Strategy & Roadmap engagement gives a mid-market company a funded plan in four to six weeks: a target architecture for one or two priority functions, an evaluation of the vendors and platforms that fit, a phased roadmap covering 6 to 18 months with the budget verified against expected value, and the data-governance and change-management playbook to carry it out. It is a fixed fee from $25K, delivered through the KOI Platform and signed off by one senior consultant.

Use cases

What you decide with it

Which functions go first

The one or two functions where agents pay back fastest, and why the others wait.

What the architecture looks like

How agents, your existing systems, and the approval points fit together, without a platform rebuild.

Which vendors and platforms fit

An evaluation against your requirements, your budget, and the governance your sector needs.

What each phase costs and returns

A 6 to 18 month sequence with the budget and the expected value for each phase, in your figures.

How your people adopt it

Ownership, the operating model, training, and the change-management steps that keep the plan from stalling.

Process

Four to six weeks, four steps

  1. Week 1

    Current state and priorities

What the readiness assessment found, or a fast version of it, and the one or two functions in scope.

  2. Weeks 2–3

    Architecture and vendor evaluation

The target architecture for the functions in scope, and vendor and platform options scored against your requirements and budget.

  3. Weeks 4–5

    Roadmap and budget

A phased plan with the budget verified against expected value, and the risk and governance each phase needs.

  4. Week 6

    Playbook and sign-off

The data-governance and change-management playbook, and the executive readout.

FAQ

Questions about the AI Strategy & Roadmap

Do we need the readiness assessment first?

It helps, because the roadmap starts from a ranked list of opportunities. If you already have one, or a clear priority, the first week builds the current-state picture and the engagement proceeds from there.

Will the roadmap just recommend KOI's own services?

It recommends what fits. The roadmap names the vendors, platforms, and build options against your requirements and budget, including the cases where an off-the-shelf tool or your own team is the better answer. Where KOI is the right choice for a phase, the plan says so and why.

What does budget-verified mean?

Each phase carries an estimated cost and the value it is expected to return, using your figures for the hours and systems involved. The sequence is set so that earlier phases fund later ones, and the assumptions are written down where your finance team can check them.

How is this different from a strategy deck?

It ends in a plan with an architecture, a budget, and a sequence that can start the following month, built on the systems you run today. The free prototype is available for any use case on the roadmap, so the first phase can begin with working output rather than a slide.
